What is an agentic AI workflow?

An agentic AI workflow is a business process in which one or more AI agents can interpret evidence, choose among permitted actions, use approved tools and continue work towards a defined outcome. The surrounding workflow still specifies the trigger, operating boundary, decision rights, completion condition and recovery path. The agent provides contextual choice inside that design. It does not replace the process, the accountable owner or the controls.

Begin with the work, not the agent

Define the business result and observe how the work currently reaches it. Record the real variants, handoffs, searches, approvals, corrections and exceptions. A workflow is a poor candidate when the organisation cannot state who owns the result, what evidence is authoritative or what completion means. Repairing those conditions may create more value than adding an AI agent.

Choose the least complex architecture that works

Use deterministic automation when rules and routes are known. Use an AI task when one step requires interpretation, retrieval, prediction or drafting. Use a single agent when the next action depends on context but one bounded agent can manage the tools. Add specialist agents when the work contains distinct expertise, independent parallel tasks or a genuine handoff that would overload one context. Complexity must earn its place through better outcomes, not through a more impressive diagram.

Design the full operating contract

For each step, define its input, source, transformation, output, owner, permitted tools, acceptance test and exception. Specify which agent retains control, how state passes between agents and when the workflow stops. Separate actions that only read information from actions that alter a customer record, payment, booking, asset, entitlement or regulatory case.

Prepare data and knowledge for the workflow

The workflow needs defined entities, current knowledge sources, access rules and traceable provenance. Test missing values, duplicated identities, stale policies, inconsistent units and conflicting system records. Retrieval should return the applicable source and version, not merely a plausible passage. If the evidence cannot support the decision, the workflow must request more information or escalate.

Build controls around authority and consequence

Give every agent a scoped identity and the minimum tools and permissions needed for its task. Keep approval limits, eligibility rules, legal requirements and safety constraints outside model discretion. Require human approval for consequential or irreversible actions. Define safe failure, retry, rollback and manual continuity before production deployment.

Evaluate trajectories rather than polished answers

Test the complete sequence of evidence retrieval, routing, tool calls, approvals and final outcomes. Include ordinary cases, missing information, conflicting evidence, tool failures, policy attacks and rare but consequential conditions. Compare the workflow with the present baseline and with a simpler design. Measure completion, rework, error, escalation, cost and the business result.

Deploy in stages and operate it as a business system

Move from historical replay to shadow operation, a restricted pilot and controlled production. Monitor task success, tool errors, policy breaches, human overrides, downstream corrections, cost and outcome by case type. Version prompts, models, rules, tools and knowledge sources together because any of them can change behaviour. Give one owner authority to pause, investigate and roll back the workflow.
